The 7 systems a GTM engineer builds
Most GTM engineering work fits into 7 steps. Together they make a lead machine.
- 01
List
Find the accounts that fit
We build a list of accounts that match your ICP: size, market, tech stack and stage.
Out An account table you can filter and re-run.
- 02
Enrich
Get the right people and verified emails
A waterfall asks one data source after another until it finds the person and a verified email. Each source is called only when the one before it finds nothing. The cost log shows what each call cost.
Out Contacts with a role, a verified email and a source for each field.
- 03
Signals
See who is ready to buy now
Jobs watch for funding rounds, new hires, a new exec and visits to your pricing page.
Out A dated signal on each account, with the source link.
- 04
AI research
Give each rep a reason to reach out
An LLM reads the account and the signal. It writes one line on why to reach out now, and a score.
Out A score and a one-line reason on each account.
- 05
Route
Send each lead to the right next step
Rules send each account to its CRM owner, a Slack alert or a sequence. Nothing sends until a named person approves it.
Out An owner and a next action on every lead.
- 06
Send
Land in the inbox, not in spam
We set up domains, warmed inboxes, SPF, DKIM and DMARC, and connect your email and LinkedIn tools.
Out Sending infrastructure that meets the mailbox provider rules.
- 07
Report
See replies, meetings and pipeline in your CRM
Replies, meetings and pipeline flow back to the CRM. A weekly summary goes to Slack.
Out Pipeline you can trace back to the signal that started it.
What a GTM engineer does day to day
A GTM engineer spends most of the week on the systems above. A typical week: build a new account list and add a data vendor to the enrichment waterfall. Then tune a lead score, fix a CRM sync that failed, and check what each job cost.
The output is a system that runs without the engineer, not a one-off list. That is the main difference from a lead-gen agency or an SDR.
GTM engineer vs RevOps: build vs run
The common split is build against run. Apollo puts it in one line: "GTM Engineers architect and implement; RevOps governs and optimizes."
In practice, RevOps owns the CRM, forecasts, territories and reports. The GTM engineer ships the systems that feed the CRM with accounts, signals and leads.
| Topic | GTM engineering | RevOps |
|---|---|---|
| Core job | Build new revenue systems | Run and govern the revenue process |
| Typical work | Lists, enrichment, signals, routing, sequences, AI research | CRM admin, forecasts, territories, reports |
| Measured on | Pipeline made, coverage, uptime of the machine | Forecast accuracy, process adoption, clean data |
| Typical tools | Clay, n8n, code, vendor APIs, LLM APIs | CRM, BI tools, forecast tools |
Where the term came from
Clay says it coined the role in 2023. The work existed before the name. Ops and sales teams wrote scripts and Zapier flows to build lists and route leads.
Clay's blog says about 100 GTM engineer job listings now go live each month.
Which tools a GTM engineer uses
Clay is a common orchestration tool. n8n and custom code are the main alternatives. Data comes from vendors such as Apollo, ZoomInfo and Crustdata. Sends go through tools such as Instantly, Smartlead and HeyReach. AI steps use LLM APIs such as Claude.
A recruiter who places GTM engineers forecasts "less tools, more ownership": fewer platforms, and more systems the company owns.

When a company needs GTM engineering
The same recruiter describes a common order for a startup: founder sales, then an SDR, then a founding AE, then a GTM engineer. She says the role works poorly before the company has proven revenue.
She also says a CRM set-up from scratch is RevOps work, not GTM engineering.

Hire, go fractional or use a build partner
RevGuild puts the US median base salary for the role at $150,000, from 71 US vacancies that showed pay. It also found that 96.4% of postings are full-time.
A fractional engineer or a build partner fits when you need the system before you need a full-time owner.
